Sounds... grim!

You can spend an awful lot on bags, especially ones from the big names (you can get a Brooks one for just shy of £300). I've a number of DHB things, which is Wiggles in house kit brand, and they're all excellent. Hopefully that would be true of the bag!

I use a Lowe Alpine Air zone 25, well it was the wifes. It doesnt touch the back much and you get a nice draft

Panniers worked for my sweaty back but I haven't found anything for my sweaty sack.

If I were you, I'd get a bottle cage for the water, and try to fit everything else in a saddlebag.

My back sweats like a Scotsman at Christmas if I have anything on it, so I prefer panniers, but I have an assortment of messengers for when I'm on a bike without a rack. Messengers are worse than rucksacks because you have to strap them tight to stop them moving around.

I have a North Face messenger type bag that is waterproof, it also has a waist/hip strap, which is invaluable for me when on the bike, easy to find on their website, I have the medium. Although I only use it for when I don't have that much to carry as I prefer a rucksack.

Not by choice Mark, but I had to go panniers with my 22 mile commute (1 way).
I feel I'm faster with a rucksack on my back, but the weight of the fully laden (laptop and sundries) soon has me stopping for regular breaks to check my shoulders are still intact.
If you want to try a rack & panniers for a day or two - give me a shout.
