First id want to eye ball it myself, but I'd be think along the lines of...

Bucket if slightly soapy water, fine wet and dry paper to carefully minimise the cracking. Probably never eliminate it totally though.

Rinse clean .

Wrap in a clean cloth, then wrap that in gaffa5 tape to maintain the correct shape while it dries.

Once dry then tension if required.

Then proofide.

That's the process I went through with the Brooks on the Claud, although it wasn't as bad as the one here.

My 2pence worth.
Id scrub it with saddle soap or erasmic shave stick. Let it dry then rub dubbin or proofide into using a bone. The bone will work the dubbin in and smooth the surface out quite a bit. My grandad used to do this when doing old horse tack and harnesses up.
