I picked up a carrera Sulcata really cheap and have changed a few parts. I like the ride In fact it’s lighter than my friends Vulcan the only downside is mechanical brakes. Maybe a service will make them better

The forks on it are Suntour XCM 30 29er. Any suggestions on a decent upgrade get without going mad on a mediocre bike.

What's your budget ?

A few issues:-

You need Quick Release 9mm front forks, with 100mm axel. Quick Release are getting much less common. Ideally you'll want air forks, possibly Rockshox Judy or above, but then comes the price tag. You can get the RockShox 30 for about £180,
